Zero-click organic pipeline audit
Evaluate organic performance drops by separating surface metrics from pipeline impact, isolating zero-click AI consumption from genuine visibility losses, and routing corrective actions based on intent-level metrics.
Quick verdict
Run a two-stage evaluation before diagnosing organic performance.
Stage 1: Visibility vs. click consumption
- Load impression and click data for identical queries over matching timeframes.
- Calculate query-level CTR variance.
- If impressions remain stable or grow while clicks decrease, label as Zero-Click Shift.
- If impressions and clicks decline symmetrically, label as Visibility Loss.
Stage 2: Intent segmentation and pipeline correlation
- Segment search queries into three isolated buckets: Brand, Non-Brand Commercial, Non-Brand Informational.
- Correlate organic session shifts with qualified pipeline, demo requests, and opportunity creation.
The four tests
A traffic decline is categorized as Healthy Zero-Click Shift only if it satisfies all four conditions. Full thresholds are in references/methodology-and-thresholds.md.

Verdict
- Healthy Zero-Click Shift: Test 1 Passed + Test 2 Passed + Test 3 Passed + Test 4 Passed. Action: Focus on zero-click content authority, brand mentions in AI outputs, and intent page conversion optimization.
- Critical Visibility Failure: Test 1 Failed OR Test 2 Failed OR Test 4 Failed. Action: Execute technical recovery, re-evaluate intent alignment, and review core search indexation.
- Inconclusive Data: Pipeline tracking unverified or evaluation window shorter than three months. Action: Suspend verdict and issue data collection request.
Before finalizing

What good looks like
- Pipeline attribution comes first. If the organization cannot track or report the number of qualified opportunities generated by organic touchpoints, do not issue traffic optimization recommendations, technical audits, or content strategy changes. Request multi-touch or primary source attribution before proceeding.
- The verdict respects the sales cycle. Opportunity cohorts are grouped by the date of initial organic touchpoint rather than the date of opportunity creation, and if the evaluation window is shorter than the median sales cycle, the status is Pending Cohort Closure, not a definitive verdict.
- Brand search is not credited to organic by default. Organic attribution claims are suspended until cross-channel spend changes are isolated from search console baselines.
- The common mistake: reading session growth as success when less than 3% of organic sessions touch commercial intent pages. The site attracts informational readers without capturing buying intent, and session growth is decoupled from revenue pipeline.
- Baselines are clean. Traffic spikes with near-zero session duration, geographic misalignment, or isolated single-page hits are filtered before any historical comparison.
