Diagnostic rubric
Score the diagnostic before delivering it. Ten criteria, 10 points each. Ship at 90 or above with no criterion below 7.
| # | Criterion | 10 | 7 | 4 |
|---|---|---|---|---|
| 1 | System check | Environment checked before the individual; system factors named and assigned | Checked, not acted on | Assumes the leader is the problem |
| 2 | Evidence breadth | Time allocation, 360, direct observation, and practice test; disagreements between sources analyzed | Three of four | 360 only |
| 3 | Evidence discipline | Every score in situation, behavior, impact form; rater quality controls applied | Most scores evidenced | Impressions |
| 4 | Stage and time allocation | Stage named; actual mix vs. standard with gaps of 10 points or more interpreted | Mix shown, not interpreted | No time data |
| 5 | 360 reads | Blind spots, hidden strengths, overuse, group split, distributions, and derailers | Four of six | Averages only |
| 6 | Challenge and barrier typing | Each challenge typed; barrier named (skill, mindset, motivation, environment, opportunity); can and will scored separately | Typed without barrier or aspiration read | Not typed |
| 7 | Headline selection | One gap chosen by leverage, linked to a business consequence and the leader's own goal | Linked to business only | Lowest score chosen, or several gaps |
| 8 | Delivery plan | Opening, leader-reads-first sequence, and a disagreement protocol for data, interpretation, and priority | Opening planned, no disagreement plan | Scores presented first |
| 9 | Sprint and measures | Sponsor agreement; experiments; activity, leading, and outcome criteria set in advance; 12-month arc | Sprint without pre-set criteria | General advice |
| 10 | Decision | Readiness verdict with the closable-gap test, on a one-page brief | Verdict without evidence standard | No verdict |
