Score the pre-read and room plan before sending. Ten criteria, 10 points each. Ship at 90 or above with no criterion below 7. Below 70, do not send: rebuild from the decision.

# Criterion 10 7 4
1 Decision clarity One primary decision on the cover, stated as a five-link brief, staying the course included as an alternative Decision clear but one link weak Topic named, no decision
2 Altitude Every governing message is a company-level claim One functional claim remains Reads as a functional report
3 Story discipline Three messages or fewer, each a claim with evidence beneath Four messages or one is a topic No governing messages
4 Evidence quality One conclusion per visual, titled as the takeaway, depth in the appendix Most visuals titled as conclusions Raw tables left for the board to read
5 Causal chain Each link from investment to result has evidence or a test planned Most links supported Forecast presented without the chain
6 Capital comparison Alternatives, next-dollar return, and tranche milestones shown Alternatives acknowledged Ask presented in isolation
7 Indicator honesty Activity, conversion, and outcome reported; breaks named Two tiers reported Activity presented as progress
8 Room design Plan at 25:75 or better; opening states the ask in 2 minutes Plan at 35:65 Presentation-heavy agenda
9 Director preparation 15+ data-driven questions; every director pre-briefed with a lens-specific note 10 to 14 questions; most directors briefed Generic questions; no pre-briefs
10 Commitment capture Decision, owner, date, and what it unlocks prepared for read-back; minutes within 1 business day Decision capture planned, timing loose No plan to record decisions

Common score patterns

  • High on evidence, low on decision clarity. A strong report with no reason to meet. Write the decision brief, then cut everything that does not serve it.
  • High on decision, low on causal chain. A confident ask the board cannot underwrite. Add the small-scale proof or stage the ask.
  • High everywhere except room design. The pre-read is good and will be presented anyway. Cut the in-room slides to the opening, retrospective, and orientation.
