Marketing ecosystem diagnostic

Answers one question: "Where is this company on the map to a fully mature marketing motion, and what are the next three moves?" Gaps stop being criticisms and become the roadmap.

Inputs

  • Channel/spend context - monthly budget by channel, user-confirmed. (Any spend figure shown must trace back to a real source the user provided.)
  • Motion intake - ask only what's unknown, across the five pillars below.
  • Warm-pool sizes - retargeting pools, CRM contacts, newsletter subscribers.

Signal-layer motions (tracking, website-visitor ID, account engagement, enrichment) are typically powered by a LinkedIn signals tool such as DemandSense; name whatever the company actually uses.

The maturity model: 22 motions across 5 pillars

Grade each motion L0-L3 strictly (evidence beats claims: "we do SEO" with unknown cadence = L1 "to confirm," not L2). Attach an owner tag to each: AGENCY / CLIENT / PARTNER / NONE.

Levels: L0 = not running · L1 = ad hoc / unmeasured · L2 = consistent + measured · L3 = systematic, compounding, optimized.

CREATE (demand + awareness):

  1. SEO / organic content cadence
  2. Thought-leadership voices + posting cadence
  3. Newsletter / owned audience
  4. Video / podcast / community
  5. Brand / awareness paid (TOF)

CAPTURE (in-market demand): 6. Paid search structure (core groups, negatives) 7. Search landing-page coverage 8. Review-site / listing presence 9. Retargeting of site + engagers 10. Lead-capture offers beyond "book a demo"

CONNECT (signal + data): 11. Conversion tracking state (Insight Tag, CRM sync, CAPI) 12. Website-visitor identification installed + routed 13. Account-level engagement data connected + reviewed 14. Enrichment happening, by an owner 15. Matched-audience / list-upload discipline

CONVERT (pipeline): 16. LinkedIn full-funnel structure (TOF/MOF/BOF separated) 17. ABM / named-account motion 18. Landing pages per theme / offer 19. Outbound tools + sequences live 20. Hot-account routing to sales

COMPOUND (measurement + iteration): 21. Reporting cadence + attribution 22. Structured experimentation

Scoring

Compute an Ecosystem Maturity Score (EMS) as the average maturity across all 22 motions (0-100 scale: L0=0, L1=33, L2=67, L3=100; use equal weights unless the user supplies their own). Map to a stage: Validate → Ramp → Reach → Supply → Sustain. If a prior period's Board exists, compute the EMS delta and lead with it - the delta is the progress story.

Badges per motion: RUNNING (with level) · GAP · NEXT (exactly 3 across the whole Board) · LOCKED (show the unmet prerequisite, e.g. "LOCKED until #14 reaches L2") · EXPERIMENT.

Selecting the next 3 unlocks

Apply these rules in order:

  1. Any unactivated warm pool (CRM not uploaded, newsletter not retargeted, website-visitor names not worked) is automatically candidate #1. Zero-cost reach always outranks paid expansion.
  2. Any foundation gap throttling live spend (no landing page under BOF spend, tracking below L2 while scaling) ranks next.
  3. Then readiness triggers: saturated pools ready to segment, reachability gaps ready to enrich and route, validated campaigns with unreached pockets to activate.
  4. If fewer than 3 earned triggers exist, remaining slots go to the default build order, never to "the most sellable service."

Each unlock card: motion # + name · the trigger that earned it · what it takes (effort, cost) · expected impact · owner · which locked motions it opens. Exactly 3, with a grayed "opens after" preview of what follows.

Channel-expansion readiness gates

Frame expansion as readiness-based ("the data says this is ready"), never sales-based. Judge every channel by its job: TOF by reach and new warm-pool entries, MOF by CPA and pipeline influenced, BOF by deals, programmatic by presence and frequency, organic by pool feed. Never starve TOF to favor MOF; show the tension. Warm before cold, always. Gates:

  • Google: search volume + a proven message + working tracking + roughly $3K/mo minimum.
  • Meta: enriched lists (signal layer at L2) + under ~60% LinkedIn penetration of targets
    • roughly $2-3K/mo.
  • Programmatic: existing channels optimized + list scale + roughly $3-5K/mo.

Five blocks in order:

  1. Header strip: EMS + stage, delta vs last period, owner-tag legend, verified monthly spend.
  2. The Board: five pillar columns (CREATE, CAPTURE, CONNECT, CONVERT, COMPOUND), 22 motion cards, each with name, level pips, badge, owner tag, one-line status, and spend/mo where paid. Gaps and locks visible with zero narration.
  3. Investment map: spend by channel × funnel stage, with a healthy-tension note (is TOF feeding pools while MOF converts them) and dashed blocks for NEXT/LOCKED spend.
  4. Audience-ladder health: tiers from warm first-party down to cold, with pool sizes, activation status, saturation bars (High 70%+ / Medium 40-70% / Low <40%), share of spend, and a one-line verdict - is budget flowing down the ladder correctly? Any warm pool at Low saturation is flagged as the highest-priority action.
  5. Next 3 unlocks + locked preview.

Present the HTML. Chat summary: EMS + stage + delta, the #1 finding, the #1 gap, and unlock #1. No em dashes. Do not invent data.
